Sudden Drop in Revenue or Conversion Rate in Shopify? (Checklist)

If you see a sudden drop in revenue or conversion rate in Shopify analytics, 90% of the time it’s a top-of-funnel issue or other bottom-of-funnel issue, not merchandising.

Shopify reporting combines top-of-funnel (traffic quality) and bottom-of-funnel (on-site merchandising, theme, website layout, promotional site banners etc.) metrics, which can create confusion when diagnosing performance changes. If your merchandising setup hasn’t fundamentally changed and you see a sharp decline, it’s very unlikely that product arrangement alone is the root cause.

More often, the issue points to:

  • Changes in ad traffic quality

  • Marketing or audience shifts

  • Recent site design or UX changes

  • Technical or performance issues

Key Definitions

Top of funnel: What brings users to your site - ads, email/SMS, SEO, social, product design, brand messaging.

Bottom of funnel: What happens once users arrive - landing pages, search, collection pages, PDPs, recommendations, cart, and checkout.

Frenzy (or any site merchandising tool) impacts the bottom of the funnel only.

Diagnostic Checklist

Before attributing a drop to merchandising, check the following:

Traffic & Marketing (Top of Funnel)

  • Any recent changes to ad targeting, budgets, or campaigns?

  • Are SEO links, redirects, or ad landing URLs broken?

  • Has your traffic source mix changed (paid vs organic vs social)?

  • Are you coming off a major sale or promo period?

  • Are bot traffic spikes skewing Shopify analytics?→ See: The Truth About Shopify Analytics

Site UX & Performance (Bottom of Funnel)

  • Any recent theme changes?

  • Mobile layout shifts or instability issues? → See: Make Your Shopify Site Feel and Function Like a Mobile App for (Mobile) Shoppers

  • Page speed changes (compare recent reports)?

  • Are any intrusive pop-up banners making it difficult for users to navigate the site?

  • Is the search bar still prominent and accessible?

  • Have key collection pages been removed from navigation?

  • Any changes to menu structure or site hierarchy?

Conversion Path (Bottom of Funnel)

  • Cart functioning correctly?

  • Checkout loading and working properly?

  • PDPs loading fully (images, variants, pricing)?

  • Any changes to pricing or free-shipping thresholds?

  • Landing page updates that may affect engagement?

  • Have there been any significant changes in your inventory levels?

Behavioral Signals (Top of Funnel)

  • Compare “normal” conversion days vs low-conversion days.

  • Identify what changed immediately before the drop.

Steps to Identify Top-of-the-Funnel Issues

  1. Go to Shopify Analytics and review the following reports:

    1. Sessions by social referrer

    2. Total sales by referrer

    3. Sales attributed to marketing

  2. Go to Shopify Marketing and review Sales attributed to marketing campaigns.

    1. Look for any significant shifts or drops across campaigns.

    2. If you notice any major changes in these reports, investigate the corresponding traffic sources or campaigns to identify potential issues.

Steps to Identify Bottom-of-the-Funnel Issues

  1. Go to Shopify Analytics and review the following reports:

    1. Conversion rate breakdown

    2. Sessions by landing page

    3. Total sales by product

  2. Conversion rate breakdown

    1. Review the report to identify any potential areas where the conversion rate drops.

    2. For example, if the number of sessions and Add to Cart events are normal but Reached Checkout is low, review the cart drawer or cart page for any possible issues.

  3. Sessions by landing page

    1. Identify pages receiving unusually high or low traffic and review their conversion rates to ensure they are performing as expected.

  4. Total sales by product

    1. If sales for best-selling products have dropped, check:

      1. Inventory availability

      2. PDP for any UI or functionality issues

      3. Whether the products are still appearing correctly on Best Seller or featured pages

    2. If the store runs regular product drops, review the conversion rate and revenue for recent drops and compare them with previous drops to identify any performance gaps.

Conclusion

  • Sudden drops are rarely caused by merchandising alone.

  • Track and document every site and marketing change so issues can be traced quickly.

  • When top-of-funnel traffic is healthy, and any site issue(s) above are fixed, your bottom-of-funnel performance will thrive with advanced merchandising solutions like Frenzy AI.

  • Merchandising tools can’t reverse an overall business downturn - they provide buoyancy, not a silver bullet. Advanced merchandising predicts which products customers are most likely to buy next and surfaces them at the right moments to drive higher revenue and conversion per session compared to static merchandising.

Because Shopify blends top- and bottom-of-funnel data, the only reliable way to evaluate merchandising tools is through a clean A/B test:

  • Current merchandising vs. Frenzy AI (or any merchandising tool you're considering)

  • Measured at search, collection pages, and recommendations

  • Run the A/B test for at least 4-6 weeks or longer to get conclusive results

That’s how you isolate impact, remove noise, and see true performance differences.
